India’s AMCA program must adopt a faster, production‑oriented path if it is to remain relevant in the face of China’s expanding fifth‑generation fleet and Turkey's rapid progress with the KAAN fighter. 

The central lesson is that speed itself has become a strategic capability, and India cannot afford to let delays erode its technological edge.

India possesses the engineering and scientific talent to design world‑class defence technology. The challenge lies not in conceptualisation but in converting prototypes into operational systems quickly. 

The AMCA program has already secured Cabinet Committee on Security approval and funding, with design work completed and private industry consortia competing to build prototypes. Yet the timeline remains stretched, with the first flight unlikely before 2029 and induction only in the mid‑2030s.

Turkey's KAAN program offers a contrasting case study. By fielding multiple flying prototypes tested in parallel, Ankara has compressed development timelines. The P0 demonstrator flew in 2024, and the P1 prototype has already undergone taxi trials.

This multi‑prototype approach allows different systems to be validated simultaneously, accelerating maturity. India’s AMCA could benefit from adopting a similar strategy, rather than relying on a single sequential prototype cycle.

Engine development has long been India’s Achilles heel. While indigenous powerplants are essential for sovereignty, waiting for them to mature risks delaying the entire aircraft. Turkey has pragmatically used imported GE-F110 engines while developing its TF35000 domestically.

India could follow suit by relying on proven imported GE-F414 engines for early AMCA variants, while continuing parallel work on the Safran‑GTRE indigenous engine project. This dual‑track approach ensures testing and production are not held hostage to engine delays.

Private defence companies must play a larger role. Unlike earlier projects dominated by HAL, the AMCA program has opened the door to private industry.

Greater participation from India’s growing aerospace sector can inject efficiency, innovation, and accountability. Turkey's KAAN benefited from strong collaboration between Turkish Aerospace Industries and local suppliers, a model India should emulate.

Production planning must begin alongside testing rather than after certification. India’s traditional model of waiting until prototypes are fully validated before initiating production has repeatedly caused delays.

By preparing assembly lines and supply chains early, India can transition smoothly from testing to induction. This requires political prioritisation and sustained funding commitments, ensuring that industrial capacity is ready when prototypes succeed.

China already operates large numbers of J‑20 fighters and is expanding with the J‑35. Pakistan is expected to acquire fifth‑generation aircraft from Beijing. In this environment, speed itself becomes a strategic capability. India cannot afford to wait until the mid‑2030s to field its first squadrons.

A faster path is not about copying Turkey but about adopting a production‑oriented mindset that turns technological innovation into combat‑ready capability sooner.

This highlights India’s talent base, the risks of slow conversion from prototypes to operational systems, and the need for parallel testing, pragmatic engine choices, private sector involvement, and early production planning.

India must treat speed as a capability in itself, not just a by‑product of development.
